A document agent often pays for the same work repeatedly. It reads a shared policy, interprets an image, passes findings to another model, retrieves a table, and starts another reasoning turn. Optimizing only output tokens per second can miss the expensive parts of that chain.

NVIDIA’s October 15, 2026 Nemotron 3.5 release proposes a different economic shape: combine visual interpretation with agent reasoning, specialize that model for a bounded workload, and reuse computation across turns. The important question is whether those changes reduce the total resources consumed by a correct task.

My assessment is that Super VL is worth studying as a specialization platform. Its launch performance claims are hypotheses for an operator’s workload, while the public artifact boundaries determine how much of the training story that operator can actually reproduce.

What was released, and what remains forthcoming

NVIDIA announced Nemotron 3.5 Super VL and Bolt 74B-A9B as available, with Bolt E4B scheduled for October 23. The portfolio spans server and local deployments; the future Bolt release should not be treated as available on this article’s October 19 cutoff. October 15 family announcement

Super VL’s model reference specifies 120B total and 12B active parameters, a hybrid Mamba-2/attention mixture-of-experts architecture, a C-RADIO vision encoder, and text, image, and video inputs. It lists up to 1M context, native multi-token prediction, configurable reasoning, and an NVFP4 variant trained with quantization-aware distillation. NVIDIA model reference

This extends our OpenShell and Sentry assessment. That article examined containment. The present question is the model and serving configuration that makes specialized work economical; a faster model does not establish the containment properties discussed there.

Consolidation is an architectural hypothesis

NVIDIA’s technical release describes a single model for reasoning, tools, documents, images, and video. It reports up to fivefold throughput against selected open models and partner-specific customization gains. The Scale AI credit-processing example forecasts a fortyfold inference-cost decrease; it is not a general benchmark or a result reproduced here. Technical launch and partner examples

The architectural opportunity, in my interpretation, is to remove handoffs that discard evidence. A specialized model might inspect a receipt, connect it with a policy exception, and produce structured output without repeatedly translating between a visual model’s description and another model’s reasoning context.

But consolidation can also remove useful separation. An OCR system may provide inspectable text coordinates; a dedicated validator may catch a malformed amount; a smaller classifier may handle an easy case cheaply. Replacing all of them with one large model can simplify operations while making individual errors harder to localize.

The right comparison is therefore a working pipeline against a consolidated candidate, with the same task acceptance criteria. Counting fewer deployed models is an operations metric, not proof of higher accuracy or lower total cost.

Speed comes from different mechanisms

The technical announcement describes three separable serving mechanisms: speculative decoding proposes tokens for verification, reduced precision shrinks memory and computation, and reuse preserves shared prompt work, including attention caches and Mamba states. Its distributed-serving result uses 16 B200 GPUs at a specified per-user token rate. That configuration is materially different from a single-device claim. Inference mechanisms and serving setup

Those mechanisms should be evaluated separately. An application with repeated instructions and many turns may benefit from reuse. A one-shot request with an unfamiliar long document has a different profile. A drafter that helps regular prose may provide less benefit for a highly constrained format or a difficult code completion.

Likewise, twelve billion active parameters is a compute characteristic, not a statement that the whole deployment occupies the memory of a twelve-billion-parameter dense model. Capacity planning must include weights, vision processing, context state, concurrency, serving overhead, and any drafting component.

For a local deployment, measure the actual interactive workload while other applications consume memory. Fitting the weights and maintaining an acceptable response time during a realistic session are different milestones.

Open weights and reproducible training are different deliverables

The public training recipe says the exact Super 3.5 SFT and RL data are not yet published, and identifies unavailable components for the agentic teacher and a vision-reasoning stage. It describes the recipes as reference implementations using the operator’s own data. Training recipe and open-source status

That narrower status qualifies the launch’s broad description of released training resources. It should not be flattened into either “everything is reproducible” or “nothing is open.” Weights, supporting datasets, configuration, executable stages, and the precise training mixture are distinct artifacts.

For adoption, separate two objectives. Running the released model tests its usefulness. Adapting it on company examples tests a new model produced by the company. Neither reproduces the original training run. A fine-tuning gain on a private workload cannot establish the truth of the release’s general benchmark comparisons.

Pin repository revisions and model artifacts before an experiment. The source checked here is a living branch, so its pending items may change. Preserve the actual status rather than making the article’s access date stand in for a release guarantee.

A proposed evaluation for document agents

Choose a bounded workflow such as extracting purchase evidence and applying an expense policy. Use documents the training process has not seen, including new vendors and layouts. Keep repeated pages from one vendor in the same split so visual templates do not leak between adaptation and evaluation.

Evaluate the accepted business result: correct merchant, date, currency, amount, supporting evidence, and policy disposition. Keep deliberate ambiguity in the dataset. Asking for review on an unreadable receipt can be the correct outcome; confidently inventing a missing digit is not.

Reuse enabled versus disabledSame sessions and arrival patternHow much does repeated context matter?
Speculation enabled versus disabledSame accepted-output criteriaDoes drafting reduce real completion time?

These are proposed ablations. Supported implementations may not expose every switch. If a serving stack changes several features together, report that comparison as a bundled system change and avoid assigning causality to one mechanism.

Measure cold and warm requests separately. Include long visual inputs, concurrent sessions, and tool delays. Record time to first response, time to accepted result, peak memory, throughput at a chosen latency target, output length, retries, and reviewer effort. A higher aggregate throughput can coexist with worse delay for the next interactive user.

For adaptation, hold out entire time periods and vendor families. Compare with a prompt-only baseline using the same examples as reference material where feasible. Otherwise improvements attributed to training may simply reflect privileged access to task-specific information.

Inspect failures by field and document type. Overall extraction accuracy can hide a rare currency error whose financial impact exceeds dozens of harmless formatting mistakes. Report both error frequency and the consequence relevant to the workflow.

Specialization needs enough repeated work to pay back

A proposed economic model should include data preparation, labeling, adaptation runs, evaluation, serving, operational maintenance, and review. Amortize those costs over accepted tasks during the expected useful life of the adapted checkpoint.

High-volume, stable workflows are stronger candidates because learning the same conventions repeatedly has a cost that specialization may avoid. A changing workflow with little labeled data may be better served by prompting, retrieval, or a more general model. That is a decision to test, not a universal model ranking.

Include idle capacity and upgrades when comparing local or owned infrastructure with hosted inference. Include vendor support and engineering time when comparing serving stacks. Token throughput alone cannot price these responsibilities.

The adoption gate is a defensible result on representative work, with an explanation of which artifacts and serving features produced it. Super VL’s release makes that experiment more accessible. The value lies in proving that the specialization pays back under the operator’s actual workload.
